The Situation

The operations manager was producing a 14-metric weekly summary that took four hours to assemble. Attendance at the weekly review meeting had been falling for months because participants felt the report didn't help them make decisions.

What We Did

We ran a Data Clarity Session to identify which metrics connected to actual decisions, then built a Reporting Setup Project to redesign the weekly summary. The new format had four figures, each tied to a specific question the team needed to answer each week.

What Changed

Assembly time dropped from four hours to around 45 minutes. Meeting attendance improved within six weeks. The operations manager described it as "the first time in two years people actually read the summary before the meeting."

The Situation

A regional firm growing from 12 to 35 staff had no consistent way to track whether growth was sustainable. The managing partner used a mix of gut feel, accounting exports, and occasional external benchmarks, but none of it formed a coherent picture.

What We Did

We started with a Data Clarity Session, then moved the client onto the Analytics Advisory engagement. Over the first six months, we helped them identify five key indicators and develop a monthly review rhythm that fit around the managing partner's schedule.

What Changed

After twelve months, the client described having "a much clearer sense of which parts of the business are performing well and which aren't." Two decisions about staffing were directly informed by patterns identified in the monthly advisory sessions.

Consolidating reporting across two facilities

Reporting Setup Project

The Situation

A mid-size manufacturing group was running two facilities with separate reporting processes. Monthly consolidation was taking the finance team most of a working day, and the figures were still inconsistent enough that the CFO regularly questioned the numbers in management meetings.

What We Did

We mapped how each facility collected and categorised data, identified four definitional inconsistencies, and built a shared reporting structure both teams could feed into. The source documentation was the most detailed we'd produced for a single project — it ran to 22 pages.

What Changed

Monthly consolidation dropped from a full working day to around two hours. The CFO's questions at management meetings shifted from "are these numbers correct?" to "what does this trend mean?" — which is a more useful place for leadership time to be spent.
